7 things to consider in doing business in Arabia

Having the chance to be introduced in the Arabian business environment by my friend Imad El Kanj has been a unique opportunity to focus some of the key points that can help Italians make business in this great nation and its adjacent companions.

I call Imad the Phoenician Merchant. Staying at his side while he spins among different meetings, conferences, economic institutions, exploring and discovering a network of relations and opportunities, is simply amazing.

And it helps a lot to understand the underlying assumption of making business there.

 

 

 

 

 

 

 

 

 

 

 

 

 

 

First: is not about “how” - is about “who”

The fundamental question we as western people do to our self whenever we want to accomplish something, is totally different from what and Arab does.

We think “how”: how we can make it , how we an get the resources, etc.

The Arab thinks “who”: who can provide it, who can refer about it.

This makes a big difference when sitting together around a table to discuss a partnership or a deal. I had a really hard time in nailing down my arguments, catch the attention on the details of a business proposal, while my Arabic friends where jumping from idea to idea, from opportunity to opportunity, in a never ending quest of the next “possibility”.

On the other hand I shall admit that their way to overcome distances, obstacles and risks is well above my poor imagination.

“Connecting” is their job. “Giving a direction”, probably is ours.

 

Second: Arabs do love Italians, both love Family.

Arabs literally love Italians. It easy to spot it: just drop few words about fashion, cars, luxury, lifestyle and you immediately feel their smile upon you.

In a world where men wear white and women wear black, is no wonder that the colorful Italian style has a strong appeal .

But there is something more profound that make Arab and Italian culture closer:

It is Family. Both Italian and Arab culture put an incredible importance on family, family relations, long term thinking and risk avoidance.

Family is the common trait where a mutual understanding and commitment can be built upon. If both of us understand that making business is not about betting money on a venture, but betting the family’s destiny on a project, the arguments instantaneously align.

 

Third: We must better explain what are we good at:

Special Services.

 

 

 

 

 

 

 

 

 

 

 

 

While in Riyadh with Imad, we attended the Saudi-Italian Economic Forum at the Council of Saudi Chambers. And there I understood in full the difficulty to explain Italy’s capabilities to Arab Investors.

The Chief of ICE ( Italian Foreign Commerce institute) Mr Paolo Monti desperately admitted that as Italy’s CMO he totally failed in marketing Italy abroad.

To me was no wonder. To use a classic marketing approach to market “The Italian Offer” is simply a non-sense.

Italy’s offer is not about equipment or solutions. Is about service. What we are very good at (what our SME companies and “districts” industrial infrastructure are good at…) is making unique services for that 20% of the market that may need tailor made - smart, affordable, solutions… with a beauty.

Marketing best-practices have been designed to deliver sales of products, equipments, solutions to that 80% of the market that can be efficiently targeted with one-fit all, state of the art, un-customable products. 

The Ford model “T” - just to be clear.

A nice piece of equipment, but not something that you want to use for a special appointment.

What the Forum made clear to me, is that if an Italian company wants to make business abroad, and in Arabia in particular, shall bear clear in mind that it is delivering Services. Tailored, special, nice, and beautiful services.

Even when they sell the next transformer or generator.

If we start our marketing from this point, we immediately see that classic marketing techniques can not be used to gain new customers.

Is not with advertising that your barber makes new customers, but you went there to his scissors, because a friend told you about how great are his manners and skills.

 

Fourth: Arabs do not understand our English.

I would have never realized this, unless Imad had not told me. Arabs do not understand Italians when they speak english. Is not a matter of pronounce. Is not a matter of how well you are versed and educated in the Shakespeare language. Is that the sound of our voice do not pass the ear-drum of arabs. They get as low as 10 % of what you say, and they are immediately reverting to an Arabic translator to get your point.

The main reason is probably lying in the Italian tendency to make long periods. They don’t. Make it long and they will loose you. Arabs are used to think to the next wave of opportunities, while they talk about the present one. They are literally a step ahead of you. So do not give them the time to get bored or distracted, or you will loose them.

The fact is: when the ICE’s boss Mr Monti talked about how great is the potential of the Italian SME system. Most of the arabic investors simply did not get able to grasp the point.

The lesson learned is: get a professional mediator in dealing with arabs. You will save your time and money.

 

Fifth: Do not look just at the money, Arabs can offer Costumers too.

The last point I noted in my black book, was about the possible partnership structure among Italian and Arabs Companies.

This deal is not easy. Most of the key arabic business men are used to large infrastructure projects and deals that badly match with the size of the SME Italian Company. Nevertheless there are those special 20% spots where we as Italian can provide real value.

But we need to find the right partner. One that can be of comparable size, or with a comparable size of business in his portfolio. The best combination will come when the Arab investor add to the venture not only a financial support, but also a solid customers base.

Having someone that can open his network, tap into existing distribution systems, bring his experience on the market costs will speed up any venture.

Italians, from their side, can well offer know-how, technology and management. People that start looking for a business, with the “how…?” question. Who stick in a direction, and has a feel for delivery time.

 

Sixth: Speed is of essence.

When I said that Arabs do not listen Italians, is not only about communication. Is about time. Arabs are fast decision makers. They bet always on a portfolio of opportunities, so hedging risks. They have strong difficulties in understanding our lengthy decision process, our fear in moving forward fast.

Is part of our culture: we bet our life—and that of our family - on each business venture. So we always want to be covered by paperwork, laws framework, and  risk hedging.

But when dealing with arabs we have to accelerate our decision pace. They are always looking to a portfolio of other opportunities, and we must learn to do it in a hurry, if we want to be chosen.

A way to mark this point with arabs is to bring “decision process costs” into the decision process. Arabs tend to overlook the costs of it, probably because they value time much less. Spending their time on multiple opportunities without closing than a few of them, seems to not hurt them. But probably is simply because they do not have fully digested the equation that says: “Time is Money”.

If you bargain with an Arab, bring the cost of bargaining into the equation. Make him feel the value of time. You will quite probably get a better attention.

 

Seventh: Opening the doors of Arabia requires investments.

If you are serious about getting to grasp your share of the Arabic Market, better you start thinking to a budget for understanding the Arabic world, finding your way into it, and being introduced by someone that can translate the key assumption supporting it.

During the ICE Forum, Imad made an short speech about how he and his generation of Arab-Italians are the bridge among the two nations. Young guys who studied in Italy at our Universities, that have been raised by an Arabic Parent in an Italian city. These are the ones that can easily make the value of the two cultures converge.

Curious enough , after the forum, he has been immediately approached by several Arab business men…

 

I hope these 7 points may help you find new routes to market.

Arabia is growing 5% per year, and has a desperate need of good business partners to put its very young population at work. Something like 60% of the population is less than 35 years old. The opportunities are there.

Avere la possibilità di essere introdotti nel contesto economico arabo dal mio amico Imad El Kanj è stata un'occasione unica per mettere a fuoco alcuni dei punti chiave che possono aiutare gli italiani che vogliano fare business in questa grande nazione e nel Golfo Persico.

 

Ho soprannominato Imad il “mercante fenicio”. Stare al suo fianco mentre lui gira tra le diverse riunioni, conferenze, istituzioni economiche, esplora e scopre una rete di relazioni e di opportunità , è semplicemente incredibile .

E aiuta molto a comprendere le basi del fare business in quei paesi.

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 

 Primo : non si tratta di "come" – ma di "chi"

La domanda fondamentale che noi occidentali facciamo a noi stessi ogni volta che vogliamo realizzare qualcosa , è totalmente diversa da quella che si fa un Arabo.

Noi pensiamo "come" : come possiamo fare, come possiamo ottenere le risorse , ecc..

L'Arabo pensa " chi" : chi può fornire , chi può fare da riferimento in questa situazione.

Questo fa una grande differenza quando ci si siede assieme, intorno a un tavolo, per discutere di una partnership o un affare. È stata dura per me stare fermo sulle mie argomentazioni, catturare l'attenzione sui dettagli di una proposta commerciale,  mentre i miei amici Arabi saltavano da un'idea all'altra , da opportunità in opportunità, in una ricerca senza fine della prossima "possibilità" .

D'altra parte io ammetto che il loro modo di superare le distanze, ostacoli e rischi è ben al di sopra della mia povera immaginazione .

"Collegare " è il loro lavoro . " Dare una direzione " , è probabilmente il nostro.

Secondo: Gli arabi amano gli italiani , e entrambi amiamo la famiglia.

Gli arabi letteralmente amano gli italiani . E ' facile accorgersene: basta far cadere alcune parole sulla moda, automobili , lusso , stile di vita e si sente subito il loro sorriso su di noi .

In un mondo dove gli uomini vestono di bianco e le donne indossano il nero , non c'è da stupirsi che il colorato stile italiano abbia un forte appeal .

Ma c'è qualcosa di più profondo che rende la cultura araba e italiana più vicine.

É la Famiglia . Sia la cultura italiana e che quella Araba mettono una incredibile importanza sulla famiglia, le relazioni familiari, e quindi sul pensare a lungo termine e prevenire i rischi .

La famiglia è il tratto comune su cui può essere costruita la comprensione reciproca e la fiducia reciproca. Se entrambi capiamo che fare affari non vuol dire scommettere dei soldi, ma scommettere il destino del’intera famiglia su un progetto, i nostri pensieri diventano istantaneamente allineati.

Terzo : dobbiamo spiegare meglio cosa siamo bravi a fare: “Servizi speciali”.

 Mentre ero a Riyadh con Imad , abbiamo partecipato all’ Economic Forum Saudita – Italiano, presso il Consiglio delle camere di commercio Saudite. E lì ho capito davvero la difficoltà di spiegare le capacità dell'Italia agli investitori arabi.

Il Capo dell’ ICE ( Istituto Italiano Commercio Estero ) Signor Paolo Monti ha disperatamente ammesso di fronte all’ intera platea di convenuti che, come Chief Marketing Officer dell’Italia, ha totalmente fallito nel fare marketing dell’ Italia all'estero .

Non mi sono stupito. Utilizzare un approccio di marketing classico per portare sul mercato internazionale  l'offerta “Italia" è semplicemente una assurdità .

L’Italia non offre prodotti o soluzioni. Offre servizi. Quello che siamo molto bravi a fare ( ciò che le nostre aziende PMI e  i nostri distretti industriali sono bravi a fare... ) è fare servizi esclusivi per quel 20 % del mercato che ha bisogno di soluzioni su misura, intelligenti, a prezzi accessibili  … e soprattutto “belle”.

 

Il Marketing Classico è disegnato per aiutare la vendita di prodotti , attrezzature e soluzioni che hanno come target quell’ 80 % del mercato che può essere efficacemente mirati con “una soluzione che soddisfa tutti” , allo stato dell'arte , preconfezionata e  non- personalizzabile.

 

La Ford modello " T" - tanto per essere chiari .

 

Un bell’ articolo, certo.  Ma non qualcosa che si desidera utilizzare per una occasione speciale .

 

Quello che il Forum mi ha reso chiaro, è che se una società italiana vuole fare affari all'estero (e in Arabia in particolare) deve tenere ben presente che deve offrire “Servizi”:  su misura , speciali, piacevoli e belli .

Anche quando vendono un sistema industriale o un generatore di tensione.

Se iniziamo il nostro marketing da questo punto, si vede subito che le tecniche di marketing classiche non possono essere utilizzate per acquisire nuovi clienti .

Non è con la pubblicità che il tuo barbiere trova nuovi clienti, ma sei andato lì per le sue forbici, perché un amico ti ha parlato di quanto cortesi sono i suoi modi e grandi il suo talento.

Quarto : gli arabi non capiscono il nostro inglese .

Non lo avrei mai capito se Imad non me lo avesse detto. Gli arabi non capiscono gli italiani quando parlano inglese . Non è una questione di pronuncia . Non è una questione di quanto uno sia esperto e istruito nella lingua di Shakespeare .

È che il suono della nostra voce non passa il timpano degli Arabi . Gli rimane in testa il 10% di quello che dici, e voltano subito la testa ad un traduttore arabo per farsi spiegare il nostro concetto.

 

Il motivo principale sta probabilmente nella tendenza italiana a fare periodi lunghi. Loro non lo fanno . Fateli lunghi e li  perderete. Gli Arabi sono abituati a pensare alla prossima opportunità , mentre voi state parlando di quello attuale. Sono letteralmente un passo avanti di voi . Quindi non dategli il tempo di annoiarsi o distrarsi , o li perderete .

Il fatto è: quando il boss dell’ ICE Monti ha parlato di quanto sia grande il potenziale del sistema italiano delle PMI, la maggior parte degli investitori arabi semplicemente non hanno prestato attenzione – erano distratti.

La lezione è: procuratevi un mediatore professionista per trattare con gli arabi. Risparmierete tempo e denaro .

 

Quinto : non guardate solo ai soldi, gli arabi sono in grado di offrire anche “Clientela”.

L'ultimo punto che ho annotato nel mio “librino nero”, è sulla possibile struttura di partnership tra Aziende  italiane e arabe.

Un accordo non è facile. La maggior parte dei grandi uomini d'affari Arabi hanno la mente rivolta ai grandi progetti infrastrutturali. Che male si adattano alla dimensione della PMI italiana. Tuttavia anche in questi progetti c’è quel 20% di situazioni speciali in cui noi, come italiani siamo in grado di fornire una grande valore aggiunto.

Ma abbiamo bisogno di trovare il partner giusto . Uno che può essere di dimensioni comparabili, o con business di  dimensione comparabile fra quelli nel suo portafoglio. La migliore combinazione si ottiene quando l'investitore arabo partecipa al rischio di impresa non solo con un sostegno finanziario, ma anche apportando una base di clienti solida.

Avere qualcuno che ti può aprire la sua rete, ti fa attingere a sistemi di distribuzione esistenti, porti la sua esperienza sui costi di mercato, accelererà qualsiasi impresa economica.

Gli italiani, da parte loro, possono ben offrire know-how, tecnologia e management: mettendo sul tavolo quelle persone che iniziano un lavoro, con la domanda "come ... ? ". persone che sanno mantenere la direzione , e hanno la sensibilità per i tempi di consegna .

Sesto : La velocità è essenziale.

Quando ho detto che gli arabi non ascoltano gli italiani , non è solo un problema di  comunicazione . È “cogliere l’attimo” . Gli arabi sono bravi nelle decisioni veloci. Scommettono sempre su un portafoglio di opportunità , così da suddividere i rischi. Poi: ne scelgono una. Per questo hanno forti difficoltà a capire il nostro lungo processo decisionale, la nostra paura nel muoversi in avanti velocemente.

Fa parte della nostra cultura: noi scommettiamo sempre e solo la nostra vita e quella della nostra famiglia - in ogni iniziativa imprenditoriale . Così vorremmo sempre essere coperti da contratti scritti, leggi quadro , e assicurazioni a copertura dei rischi .

Ma quando si tratta con gli Arabi dobbiamo accelerare la nostra velocità decisionale . Loro sono sempre alla ricerca di una altra opportunità da aggiungere al loro ventaglio di scelte. Per cui dobbiamo imparare a decidere in fretta , se vogliamo essere la loro “scelta” .

Un modo per marcare questo punto con gli arabi è quello di portare " i costi del processo decisionale " all’ interno del processo decisionale . Gli arabi tendono a trascurarne i costi, probabilmente perché danno molto meno valore al “tempo”. Spendere il loro tempo su più opportunità senza chiuderne che poche, sembra non toccarli. Ma probabilmente è solo perché non hanno pienamente digerito il motto che: "Il tempo è denaro " .

Se contratti con un Arabo , fargli sentire il costo di contrattatore. Fargli sentire il valore del tempo . Otterrai una maggiore attenzione .

Settimo : Aprire le porte dell’Arabia, richiede investimenti .

Se siete seri su come catturare la vostra quota di mercato arabo, partite mettendo a budget un investimento per capire il mondo arabo , trovare la vostra via all’ Arabia, e farvi introdurre da qualcuno che possa farvi capire le basi del loro modo di pensare.

Durante il Forum ICE , Imad ha fatto un discorso breve su come lui e la sua generazione di arabi - italiani sia il ponte fra le due nazioni . Giovani ragazzi che hanno studiato in Italia presso le nostre Università , che sono stati allevati da un genitore Arabo in una città italiana . Questa generazione è quella che può facilmente far convergere il valore delle due culture.

 

“Stranamente” , dopo il forum , è stato subito avvicinato da alcuni uomini d'affari arabi ...

 

Spero che questi 7 punti possono aiutare a trovare nuove rotte al mercato arabo.

 

L’Arabia è in crescita del 5% all'anno , e ha un disperato bisogno di buoni partner commerciali per mettere la sua giovane popolazione al lavoro. Quasi il 60% della popolazione ha meno di 35 anni. Le opportunità ci sono .
